The Consequences of the Consequences

Everyone predicts the first-order effect. The consequences that reorganize where people live and what work means sit two rings further out. Map all three.

Map the second and third order effects of a change, using the futures wheel method. Almost everyone stops at the first ring, and almost every consequence that reshapes a society lives in the second and third.

The change to analyze: [A TECHNOLOGY, POLICY, OR SHIFT: cheap AI agents, gene editing, lab-grown meat, remote work becoming permanent, life extension, autonomous vehicles, or something specific to your industry]

RING 1: DIRECT EFFECTS. What changes immediately and obviously? Six to ten items. These are the ones everyone names, so move through them efficiently.

RING 2: CONSEQUENCES OF THE CONSEQUENCES. For each first-ring effect, ask what follows from it, and generate two or three each. Do not filter for plausibility yet. This is where the real analysis begins, and it should feel less obvious than ring 1.

RING 3: THE THIRD ORDER. For the most consequential second-ring items, go one further. This ring is where the historically significant effects usually appear: the ones that reorganize where people live, what family structures look like, what work means, or which institutions lose their reason to exist.

Then apply the discipline, because an unfiltered wheel is just brainstorming:

THE HISTORICAL CHECK. Before assessing my wheel, remind me how badly this normally goes by working through two or three real cases where the third-order effect dwarfed the first: how the automobile's real consequence was the reorganization of where people could live and who they could be near, how the contraceptive pill changed the structure of careers and families more than it changed medicine, and how air conditioning moved entire populations into regions that had been unlivable in summer. Then ask me which of my own third-ring items has that flavor.

THE FILTERS. Now sort my wheel:
- Which effects are near-certain because they follow from physics or arithmetic rather than from choices?
- Which depend on human responses that could go several ways?
- Which are second-order effects that would arrive slowly enough to be adapted to, versus fast enough to break something?
- Where do effects loop back and amplify the original change, and where do they dampen it?

THE ADOPTION CURVE. Check my timing assumptions. The reliable pattern is that people overestimate change in the short run and underestimate it in the long run, so ask which of my ring-1 effects I have put too early and which ring-3 effects I have dismissed as too far off to matter. Also check whether I have assumed an exponential where the real curve will flatten as it hits a physical, economic, or regulatory limit.

THE CONTROL PROBLEM. Close with the dilemma that makes this genuinely hard: while a technology is young enough to steer, we do not know enough to know how to steer it, and by the time the effects are clear, it is entrenched. Ask where my change currently sits on that curve, and what could be decided now that will be impossible to decide later.

DELIVER: the wheel as a structured list by ring, the four or five effects most likely to matter, the two that would be hardest to reverse, and the earliest observable signal for each of those two.

Rules: no science fiction past the filters. Ring 2 may generate freely, but anything that survives into the final list needs a plausible causal path from the ring before it. Where I am guessing instead of reasoning, name it.

How to use

The futures wheel is Jerome Glenn's method and it works because it forces the question everyone skips, which is what follows from the thing that follows. The historical check comes before the assessment for a reason: seeing that air conditioning's real consequence was demographic and not thermal recalibrates how far out you are willing to look. The control dilemma at the end, that steering is possible while knowledge is absent and knowledge arrives once steering is not, is the honest note to finish on.
