Build:
1. **ICP (company level, if B2B)**: the firmographic profile of accounts that succeed with us: industry, size band, tech/situation markers, and the trigger event that starts their search. Every attribute cites its evidence from my material; attributes you infer get tagged [HYPOTHESIS] instead of stated as fact.
2. **Persona(s): organized around the job, not demographics.** For each (max 2-3; more personas than evidence supports is fiction):
- The job-to-be-done: what they're trying to accomplish, in their words from my material.
- The trigger: what event made this urgent enough to spend money on.
- The metric they're personally measured on (this is what our messaging must move).
- Top 3 objections, quoted or paraphrased from real evidence.
- Where they actually look for solutions (only if my material shows it; otherwise [RESEARCH: ask in next 3 customer calls]).
- The message that would earn a reply, drafted in one sentence.
3. **The anti-persona**: who looks like a fit but churns or drains support, from the evidence.
4. **Evidence gaps**: the 5 highest-stakes [HYPOTHESIS] tags, each converted into a question for my next customer interviews. If my evidence is thin (fewer than ~5 real data points), say plainly that these personas are hypotheses to test, not profiles to build strategy on.
Rules: no stock-photo personas ("Marketing Mary, 34, likes podcasts"); demographic decoration that doesn't change what we'd write gets cut. Quote my evidence directly wherever possible; the persona's power is that the words are real.How to use
Real persona work needs 8-12 customer interviews to hit saturation. This prompt gets full value from however many you have and tells you exactly what to ask in the next ones via the evidence-gap questions. Rebuild quarterly as evidence accumulates. The 'metric they're measured on' line is the highest-leverage output: aim every headline and case study at that number.
